Red Team Certification · Practitioner Programme
The AI market
has a quality
problem.
Most businesses know they need to change. Very few find someone they trust to help them do it. That gap is where redfirst.ai operates — and why, very selectively, we are looking for a small number of people to join us.
A commercial partnership — not employment. You build the practice. We provide the infrastructure.

The opportunity
A market full
of options.
Short of trust.
The consultants are everywhere. Former agency owners, ex-marketing directors, LinkedIn thought leaders with AI in their bio. They arrive with slide decks and subscriptions to the same tools every other generalist is selling.
The businesses that need real help are not short of options. They are short of someone who actually knows what they're doing, can prove it, and will still be there in six months. That gap is substantial — and it's where redfirst.ai has built its position.
01
The professional services firm
Fifty people. Intelligent, time-poor leadership. They've seen the AI pitch twelve times. They're not short of enthusiasm — they're short of someone who will actually scope the work honestly, deliver against a fixed brief, and be accountable for the outcome six months later.
02
The franchise operation
A regional franchise group with forty locations. They know standardisation is the unlock. They've tried three agencies. Each one built something bespoke, handed it over, and moved on. What they need is embedded delivery — and a practitioner who understands their operational model before they start building.
03
The manufacturer losing ground
A manufacturing business that figured out eighteen months ago that a competitor had moved faster on AI. They don't need a workshop or a roadmap. They need someone who can walk into the business, identify the gap precisely, and start closing it. The market for that practitioner is almost empty.
What this is — and isn't
Not a franchise.
Not a course.
Not a side project.
If you are looking for a system that runs itself, a passive income stream, or a way to monetise your existing network without doing serious work — this is not for you, and we would not admit you if you applied.
What we are building is a network of genuinely exceptional AI transformation practitioners. People who can walk into a boardroom, ask the questions that make a founder uncomfortable, and then deliver on the answers. People who are commercially literate, intellectually curious, and serious about building something that lasts.
What you are actually building
Done properly, a redfirst.ai practice is a recurring-revenue business. The engagement model moves clients from an initial Red Brief through to a long-term Red Embed relationship. Clients who stay do so because the outcomes are real. That recurring base, built systematically over time, is an asset. It belongs to your company. It can, under the terms of our partnership, be transferred or sold.
We are not offering you a job that stops paying when you stop working. We are offering you the infrastructure to build something worth owning.
The infrastructure
What we've built
for you.
Certified redfirst.ai practitioners work within a delivery infrastructure that most independent consultants spend years trying to construct and never quite do. You don't build the tools. You operate them.

OS
RedOS — The Platform
RedOS is the engine behind every redfirst.ai client engagement. It is not available commercially. It is not a reskinned off-the-shelf product. It is purpose-built for the kind of work we do — and it is what allows practitioners to demonstrate, in real time, exactly what an AI-enabled version of a client's business looks like. That demonstration is what closes engagements. You access it as part of the partnership.
M
A Complete Methodology
From the first client conversation through to final implementation sign-off, every stage of a redfirst.ai engagement is codified. The Red Brief structure, the Red Eye discovery framework, the Priority Stack deliverable template, the Red Embed commercial transition model — all of it is built, tested, and documented. You do not start from scratch. You operate a proven system.
QA
Quality Assurance
Every deliverable you produce — before it reaches a client — is reviewed. We use a combination of purpose-built AI review processes and human oversight to ensure that nothing leaves the redfirst.ai network below the standard the brand represents. You are never solely responsible for a client-facing mistake. The feedback loop is built into the process, not left to chance.
N
Network Intelligence
Every engagement completed in the redfirst.ai network contributes to the collective intelligence that informs the next one. Benchmarks, implementation patterns, common challenges by vertical — all of it feeds back into the platform and the review process over time. A practitioner in their first year has access to insight that took years to accumulate. That advantage grows as the network does.
Pipeline Contribution
We contribute to your pipeline. Not exclusively — you will be expected to develop your own — but the redfirst.ai brand and our existing market presence generate opportunities that are allocated to practitioners operating in the relevant market. This is not a promise of volume. It is a genuine contribution to the part of independent consulting that most people find hardest.
C
Corporate Continuity
We have built commercial structures to protect the value of your practice — including a corporate continuity guarantee that protects your clients in the event that something prevents you from continuing. The asset you build accumulates independently of whether you are actively selling, and can under the terms of our partnership be transferred or sold.
The standard
What we
look for.
We assess every application individually. There is no formula, but there are characteristics that the practitioners who succeed in this model consistently share. All five are non-negotiable.
Commercial Experience

You have operated in a business context in which you were responsible for outcomes, not just activities. You understand what a P&L is. You know what it feels like to be accountable to a client. Activity without accountability is not what we are looking for.

Senior Communication

You are comfortable in a room with a founder or a board. You ask good questions. You listen before you conclude. You can explain complex ideas without jargon. The Red Brief is a performance that requires genuine presence.

Intellectual Honesty

You do not oversell. You do not make promises you are not sure you can keep. When you do not know something, you say so. This is non-negotiable — our brand depends on the trust clients place in the people who carry it.

Capacity to Build

You are not looking for a side project. You are prepared to invest seriously — in time, in the certification process, and in building a client base from the ground up. The asset accumulates over years, not months.

Genuine AI Curiosity

You do not need to be a developer or a data scientist. You do need to be genuinely interested in how AI is changing the operational landscape for the businesses you will work with. Practitioners who treat the technology as a black box do not serve clients well.

Market Access

You have, or can credibly develop, access to established businesses of substance — typically 10 to 200 people. If your network consists primarily of start-ups, sole traders, or consumer-facing businesses, the market fit may be challenging.

The pathway
Red Team
Certification.
Practising under the redfirst.ai name requires completing our certification programme. This is not a formality. It is a rigorous, independently accredited training process covering the commercial, methodological, and technical dimensions of AI transformation delivery.
The programme is accredited by the CPD Standards Office. Completing it earns you a verifiable professional credential in a market where most practitioners have none. Progression across stages is not automatic — each requires passing a formal assessment.
The certification requires a financial investment. That investment is real, and we do not minimise it. We expect applicants to have considered it seriously.
Stage 01 — Entry
Red Team:
Agent
Designed for people with no prior AI or technical background. Covers market context, the redfirst.ai philosophy, the Red Cycle, the 3 C's and 5 S's, the ethical framework, and the professional standards that everything else rests on. The foundation that all subsequent stages build upon.
Stage 02 — Practitioner
Red Team:
Operator
Covers client delivery in full — Red Brief facilitation, Red Eye execution, Priority Stack production, and complete RedOS platform operation. Supervised real-world engagement is required for completion. Stage 02 qualifies you to operate independently under the redfirst.ai partnership model.
Stage 03 — Senior
Red Team:
Principal
Complex, multi-track engagements across multiple verticals. Programme leadership capability. Commercial independence at the highest level. Covers vertical specialisation, advanced RedOS configuration, and the commercial structures required to operate and scale a significant redfirst.ai practice.
The selection
How the process
works.
Submitting an application is the beginning of a conversation, not the end of one. Every application is read by a member of the redfirst.ai founding team. We are not processing volume — we would rather spend more time finding the right person than admit someone who is not ready.
01
Written Application
A brief written response covering four areas: your professional background, why the redfirst.ai model interests you specifically, what businesses you have access to, and one thing about your approach that most candidates would not have. No required format. Write as you would speak to a senior professional with limited patience for performance.
02
Initial Conversation
If your application suggests you may be a fit, we will invite you to an initial conversation. That conversation is as much for you as it is for us. We will answer your questions, challenge some of your assumptions, and give you an honest picture of what operating in this model actually looks like. If either of us concludes it is not the right fit, we will say so directly.
03
Structured Assessment
A more structured review of your commercial background, communication approach, and readiness to begin the certification pathway. We do not admit candidates on the basis of financial readiness alone. Meeting the investment threshold is a necessary condition, not a sufficient one.
04
Partnership Confirmed
If all parties are satisfied, we confirm the partnership terms, agree the certification start date, and begin the onboarding process. From this point, you have access to the redfirst.ai platform, methodology, and support infrastructure — and the work of building your practice begins.
Honest questions
Before you
apply.
We ask that you consider the following honestly before submitting an application. These are not trick questions — they are the questions that determine whether this is the right opportunity for you at this point in time.
Are you in a position — professionally and personally — to commit seriously to building a new practice? This is not a question about enthusiasm. It is a question about time, stability, and the capacity to weather the period before the business generates consistent returns.
Do you have, or can you credibly develop, access to the kinds of businesses we work with? redfirst.ai engagements are with established businesses of substance. If your professional network consists primarily of start-ups, sole traders, or consumer-facing businesses, the market fit may be challenging.
Are you genuinely comfortable operating under a structured methodology and quality standard that is not your own design? Some experienced practitioners find this constraining. The redfirst.ai model requires adherence to a defined process. The creativity lies in applying it well, not in replacing it.
If your answers to those questions are honest and positive — apply. Applications are reviewed on a rolling basis. There is no cohort deadline, but there are a limited number of places available in any given period.
The application
If that's
you —
apply.
Applications are reviewed in confidence. We do not share applicant information outside the founding team. There is no deadline — but places are limited in any given period.
The most important thing we can tell you: the model works when the right person operates it. Finding the right person is the hardest part of what we do.
Questions before applying? Email us directly at hello@redfirst.ai — we will respond within one business day.
